Asia’s small firms employ most of the workforce and adopt AI at roughly half the rate of their larger neighbors. In South Korea, 28.7% of SMEs use AI against 48.8% of large firms, and at the last national survey only 0.1% of small manufacturers had AI in production. This talk asks what separates the firms that cross that gap from those that don’t and keeps the technology deliberately light. The study is an evidence synthesis, not a new survey. I read multilateral, government and industry sources through the Technology–Organization–Environment framework, then test the patterns against ten cases from six markets: • Korea: Kwangwoo with POSCO, Shinsung Delta Tech with LG, and 502 firms in the Win-Win Smart Factory programme. • Japan: Kapito Japan’s inspection AI, and Shimizu and Obayashi’s robotics on construction sites. • Singapore: grant-supported adopters. • China: the software firm Movitech. • India: IndiaMART’s WhatsApp chatbot. • Vietnam and Indonesia: Lazada sellers. • Thailand: SMEs using generative AI. Each case is graded for evidence quality, and none reaches the top grade. Where effects are reported they are concrete. Kwangwoo’s defect rate fell from about 15% to 2– 3%. Singapore SMEs using AI-enabled grant solutions saved 52% on average. Of 502 Korean smart-factory firms, 77.1% say they already benefit. The contribution is a case-tested adoption pathway that puts organizational capability, partner-led diffusion and realistic sequencing ahead of tool subsidies. It also shows where the data cannot be compared: Vietnam reads 42% in one survey and 93% in another. Technology access is no longer the binding constraint. Skills, trust in a partner, and a first use case small enough to finish are.
